First Meeting

Purpose - to provide foundations and open minds.

Agree the objective of the exercise, the terminology and use an example or two to ensure we are all on the same wavelength.

How are things out there going to look in the target year? We shall work through a number of areas such as the economy, competition, the environment, technology, customer profiles etc. Like all the meetings, this is recorded for you and one of you makes flip chart notes as we go along. One of you also gets the task of writing up the results as a coherent picture (including, if appropriate, any major disagreements) and distributing it to the rest for agreement before the next meeting.

Finally, if we have time, towards the end of this first meeting, (if not then at the next meeting) what is your
vision of how you would like your company to be one day?

Output - material for a vision statement

Second Meeting

Purpose - to provide some realism.

Firstly, we shall review the summary of the first meeting which you should have circulated and agreed. Then we will review the draft vision, which you should have agreed.

What are the problems and opportunities that face you now and in the future, both internally and externally? What are your strengths and weaknesses? Prior to the next meeting one of the participants is asked to summarise the results and you should all agree the document.

Third Meeting

Purpose - to quantify.

Firstly, we shall review the results so far including the agreed SWOT analysis.

If you change nothing, where will you be in the target year ? You look at this from a number of directions, including, amongst many others, customers, technology, people, business processes and financial. You also look, under the same headings, at where you want to be under each heading and you set some SMART (specific, measurable, achievable, realistic, time-bound ) targets. What obstacles stand in the way of you reaching these targets? These to be distilled by the next meeting into an agreed SMART
goal for your group in the target year.

Output - SMART objectives for important areas of the business
Output - agreement on the main obstacles that have to be tackled

Fourth Meeting

Purpose - to find the best way to reach the goal

Firstly we review all the material agreed so far.

What different methods are there to achieve our goal? (We work through a set list which will cover almost all eventualities). Are there any other possibilities? What are the pros and cons of each? Which or which combination is the best
strategy?

Fifth Meeting

Purpose - to put it all together.

As usual we review the material agreed so far.

We compare the needs of the strategy with our abilities and do a gap analysis. We must make sure our goal is achievable by means of our strategy. We may go back and adjust previous outputs in view of this. What are the values that we shall demonstrate as we carry out our strategy ? We list them. You turn these into a mission statement following the meeting.
